Quick Answer

For a small business in India, Google Ads wins in the first three months and SEO wins from month six onward. On a ₹25,000 monthly budget, ads bring 15 to 25 leads a month from week one and stop the day you pause. SEO brings almost nothing for 90 days, then 30 to 45 leads a month by month 12 at a falling cost per lead. If you need customers this month, run ads. If you plan to be trading in two years, fund SEO as well.

This post is for owners of small and mid-sized businesses in India who have a fixed marketing budget and must choose between organic and paid search, or decide how to split it. It works through a 12-month cost model in rupees for a typical Rajkot business, lists where each channel clearly wins, and shows how to combine them so that the ads budget shrinks as organic grows. By the end you will be able to decide the split for your own business and know what to measure.

How SEO and Google Ads differ for a small business

Both channels put you in front of someone who has just typed a need into Google. The difference is in how you pay. With Google Ads you rent the position: every click costs money, results start within a day, and they stop when the budget stops. With SEO you build the position: you pay for technical work, content and links, results take months to arrive, and they continue for as long as the site stays maintained.

The second difference is trust. A large share of searchers skip the ads and click the organic results, particularly for research-type searches such as "best ERP for casting units" or "root canal cost". For urgent, transactional searches such as "AC repair near me" the ads get a bigger share. Your industry decides which of those behaviours dominates.

The third difference is control. Ads let you pick the keyword, the location, the hour and the message. SEO gives you whichever searches your pages earn, which is wider but less precise. Many businesses that start on ads learn from the search terms report which keywords convert, then build SEO content around exactly those.

Google Ads cost is the cost per click multiplied by the clicks you buy, plus management. Cost per click in India varies far more by industry than by city. These are the ranges we see across Gujarat and the rest of India in 2026.

  • Local services (repair, cleaning, tuition, salons): ₹15 to ₹60 per click.
  • Ecommerce products: ₹10 to ₹40 per click on shopping and search campaigns.
  • B2B manufacturing and industrial supply: ₹30 to ₹120 per click.
  • Clinics, dental, physiotherapy: ₹40 to ₹150 per click.
  • Software, SaaS and IT services: ₹80 to ₹300 per click.
  • Real estate, finance, insurance, education: ₹100 to ₹400 or more per click.

A sensible minimum budget for search ads in India is ₹15,000 to ₹20,000 a month in spend, because below that the campaign does not generate enough clicks for Google's bidding to learn anything. Management by an agency adds ₹5,000 to ₹15,000 a month or 10 to 20% of spend. Landing pages, if your site does not have good ones, are a one-time cost of ₹8,000 to ₹25,000 each.

SEO vs Google Ads: a 12-month cost model in rupees

Take a single-location clinic in Rajkot with a ₹25,000 monthly budget and a decent website. Assume a ₹60 cost per click, a 5% enquiry rate from paid clicks, and ₹5,000 a month in ads management. For SEO, assume a ₹20,000 one-time technical fix in month one and a ₹20,000 monthly retainer. These are typical numbers, not promises; your own will differ with industry and competition.

Read the table in three steps. In the first quarter, ads deliver 50 leads and SEO delivers almost none; if cash is tight, ads are the only choice. By the end of month 12, the two channels have cost about the same and delivered about the same leads, so the year as a whole is roughly a draw. The difference is what happens in month 13: the ads channel still needs ₹25,000 to produce 17 leads, while the SEO channel is producing 40 leads a month for ₹20,000 and most of that spend is now going into new growth rather than catching up.

In year two the gap widens. The ads channel costs another ₹3 lakh for another 200 leads. The SEO channel, if maintained, typically costs ₹2.4 lakh for 400 to 550 leads. Over 24 months the organic cost per lead in this model falls to roughly ₹700 to ₹800, against a paid cost per lead that stays near ₹1,500 and usually rises as more competitors bid.

When Google Ads is the better choice

  • You need leads this month. A new clinic, a new showroom or a seasonal business cannot wait six months.
  • The search is urgent and local. Repairs, emergency services, same-day delivery: people click the first thing they see.
  • You are testing an offer. Ads tell you in two weeks whether anyone wants the product, and which words they use to look for it, before you invest in content.
  • Your site is small and your market is crowded. A five-page site competing against national brands for "ERP software" will not rank organically for years, but can buy clicks on specific, narrower terms today.
  • Your margins can carry the cost per lead permanently. If a lead is worth ₹10,000 to you and costs ₹1,500, ads are simply profitable, and SEO is an upgrade rather than a necessity.

When SEO is the better choice

  • Your customers research before buying. Manufacturers, exporters, software companies, hospitals, schools and professional firms all sell to people who read three or four pages before they call.
  • Your cost per click is high. Above ₹150 a click, ads become expensive quickly and the economics of ranking organically improve.
  • You sell in many cities or many countries. Ads cost scales with every city you add; organic pages, once ranking, do not.
  • You are building a brand, not just a pipeline. Organic visibility for your name, your products and your comparisons compounds; ad impressions do not.
  • You want to appear in AI answers. AI Overviews and AI Mode cite organic pages, not ads, which is now a reason on its own for content-led businesses; see our guide to getting cited in Google AI Overviews and AI Mode.

How to combine SEO and Google Ads

Most small businesses that get this right do not pick one. They run the two channels in sequence, so that the ads budget pays for leads while the SEO budget builds the asset, and then shift the mix as organic leads arrive.

  1. Months 1 to 3: ads lead, SEO fixes. Put 60 to 70% of the budget into search ads on your highest-intent keywords. Spend the rest on the technical SEO fix and the first set of optimised service pages, which also become better landing pages for the ads.
  2. Months 4 to 6: learn from the ads. Export the search terms that converted and write organic pages for each of them. Pause ad keywords where the organic page has reached the top three.
  3. Months 7 to 12: shift the mix. As organic leads rise, move the ads budget to keywords you still cannot rank for, remarketing, and new offers. A 50:50 split is common by month nine.
  4. Year two: ads become tactical. Organic carries the baseline; ads cover launches, seasons and competitor terms. Many businesses settle at 30% ads, 70% SEO.

Throughout, track both channels in the same place: the same form events, the same WhatsApp click events and the same call tracking, so that cost per lead is comparable. A clinic that tracks ads leads carefully and organic leads not at all will always conclude that ads work better.

SEO vs ads: what we have seen with Rajkot businesses

JK Tech Hub has run both channels for its own site and for clients across Rajkot, Morbi and Jamnagar since 2018. Three situations repeat often enough to be worth sharing.

A two-outlet pharmacy in Rajkot started with search ads on "medicine home delivery Rajkot" and similar terms at about ₹25 a click. Orders came in from the first week, but the margin on retail medicines is thin, so a ₹400 cost per order hurt. We moved the budget into local SEO and the Business Profile over four months. By month six, organic and maps calls had replaced two-thirds of the paid orders, and the ads budget was cut to a small amount on delivery-area terms only.

A pump manufacturer in Rajkot's Aji industrial area wanted dealer enquiries from other states. Clicks on "submersible pump dealer" terms cost ₹70 to ₹110, and the enquiries were mostly consumers rather than dealers. Organic pages written for dealer-specific questions, such as margin structures and minimum order quantities, brought fewer but much better leads from month five. Here SEO won on lead quality, not just cost.

A coaching institute near Race Course Road needed admissions in a six-week window before the academic year. Ads were the only option that could work in that window, and they did. SEO work started at the same time so that the following year's window would cost less, which it did: roughly half the ad spend for the same admissions.

How to decide

Answer three questions. How soon do you need leads? If the answer is "this month", start with ads whatever else you do. Can your margin carry the paid cost per lead forever? If no, SEO is not optional; it is the only way the cost per lead comes down. Do your customers research before they buy? If yes, organic content will outperform ads on quality even when the counts look similar.

For most Rajkot and Gujarat SMEs with ₹20,000 to ₹50,000 a month to spend, the answer is the sequence above: ads first, SEO from day one, and a shifting mix. For the SEO half, our post on SEO cost in India in 2026 gives the budget bands by business type, and how long SEO takes to show results sets the expectations month by month.
