The first is crawling and indexing: Google has to find your changes, which takes days for an active site and weeks for a neglected one. The second is evaluation: a new or changed page is tested against the pages already ranking, which takes weeks to months. The third is authority: links, mentions and user signals accumulate slowly and decide whether you stay on page one.
The practical consequence is that SEO results arrive in steps, not a line. Nothing visible happens for six to eight weeks, then impressions rise while clicks stay flat, then clicks rise while leads stay flat, then leads arrive. Owners who stop at the first flat step never see the third.

The one number worth watching from the start is impressions, because it moves first. A page can gain 500 impressions a month while sitting at position 12, where almost nobody clicks. When it moves to position 5 the clicks follow, and when it reaches the top three the leads follow. Impressions rising with flat clicks is not failure; it is the expected second month.

- An established domain with clean history. A site that has been live for three years with no spam links starts with trust that a new domain has to earn.
- Technical fixes done in the first month. Speed, indexing, mobile layout and duplicate titles are the fastest wins available, and they lift every page at once.
- Local intent. Searches with a city name or "near me" have fewer serious competitors than national searches. A Rajkot physiotherapist competes with dozens of sites; a national supplement brand competes with thousands.
- Content that answers real questions. Pages written for the specific searches your buyers make (prices, specifications, comparisons, processes) rank faster than general pages about your company.
- Reviews and a correct Business Profile. For local businesses this is often the quickest route to calls, sometimes within weeks.
- Fast approvals. Content waiting two weeks for the owner's sign-off adds two weeks to every milestone.
- Existing pages on page two. Pages already ranking between position 8 and 20 are the cheapest to push into the top five, and a good audit finds them in the first week.
What slows SEO down
- A new domain. Expect two to four extra months before anything competitive ranks. Local and brand searches come first.
- A slow or broken site. If the technical fix is delayed because the site cannot be edited, or the hosting cannot be changed, every other activity underperforms.
- Competitive, high-value keywords. Real estate, finance, education and national ecommerce terms are contested by well-funded sites, and a year is a realistic horizon.
- Thin or duplicated content. Hundreds of near-identical city or product pages can hold an entire site back until they are consolidated.
- A history of bad links. Sites that bought link packages in the past may carry a manual action or an algorithmic discount that must be cleaned up first.
- Frequent changes of direction. Switching target keywords or redesigning the site every few months resets the evaluation clock.
- Google core updates. Two or three times a year, rankings shift across the web for a few weeks. Progress can pause or reverse temporarily; the right response is to keep working, not to panic.
New website vs existing website: two different clocks
A new domain
A freshly registered domain with a brand-new site has no history, no links and no behavioural data. For the first two to three months Google crawls it lightly and ranks it mainly for its own brand name. Local and very specific searches start to appear from month three or four. Competitive terms usually take nine to fifteen months. An existing site that has never been optimised
This is the most common Indian SME situation, and it is the fastest to improve. The domain has age, the Business Profile has some reviews, and a handful of pages already sit on page two or three for useful terms. A technical and on-page fix in month one often produces a visible lift by week six, because Google is re-evaluating pages it already trusts. From there, the timeline in the table applies.
A redesigned or migrated site
A redesign done without redirects and title mapping can set a site back six months in a week. Done properly, with every old URL redirected and the content preserved, rankings usually wobble for two to six weeks and then recover. If you are planning a redesign, involve the SEO team before the design starts, not after launch.
How to judge SEO progress at month 3
Month three is the right time for a first serious review, because the technical work has had time to be indexed and the first content has had time to be evaluated. Use this checklist with your own Search Console open.
- Indexed pages match your intent. The pages you want ranking are indexed, and junk pages (tag archives, test pages, thin duplicates) are gone. If important pages are still "Discovered, currently not indexed" at month three, something technical is wrong.
- Impressions are up at least 30%. Compare the last 28 days with the 28 days before work started. For local sites 50 to 100% is common; for competitive national sites 30% is respectable.
- New queries are appearing. Filter Search Console for queries that had zero impressions before month one. There should be dozens, and they should relate to the pages written since.
- Average position is improving on target pages. Pages that started at position 15 to 30 should be moving toward 8 to 12. Pages that were nowhere should now have a position at all.
- Deliverables were delivered. Count the pages optimised, articles published, fixes closed and citations built against the proposal. This is the one measure fully under the provider's control.
- Local signals are moving. For a local business, Business Profile views, direction requests and calls should be rising, and the profile should have more reviews than three months ago.

A ceramics exporter in Morbi had bought link packages from a previous provider, and the site carried a manual action. Cleaning the links and filing a reconsideration request took the first two months, during which nothing else could move. Normal growth started in month three, and the overall timeline ran about three months longer than it would have without the penalty. What this means for your business
Budget for six months before you judge SEO on leads, and judge it on impressions, queries, positions and deliverables at month three instead. If you are a local business on an aged domain, you can reasonably expect calls within three to five months. If you sell to businesses across India or export, plan for six to nine months and start ads alongside. If the domain is new, add a quarter to everything and start before launch.
The businesses that get the most from SEO are the ones that stay the course through the flat months while checking the leading indicators. The ones that get the least are those that switch providers or keywords at month four, which resets the clock each time.
